More orders. Less handling. A better-run operation.
I follow orders through your business, spend time with the people doing the work and uncover why delays, errors and repeated administration occur. Then I help build a fulfilment process that supports growth.
An order can pass through payment checks, spreadsheets, printed lists, scanners, packing benches and courier software before it leaves the building. At every handover, somebody may wait, repeat a check or fill a gap between systems. The customer sees the delay; your team carries the workload.
I visit the operation and observe the work as it happens. I speak informally with the owner, warehouse lead, pickers, dispatch staff and customer support. Watching an awkward routine often explains more than a formal meeting about how the process is supposed to work.
This is a review of the connected workflow, including what happens before picking starts and after the parcel leaves. It helps identify the underlying causes of backlog, corrections and support demand.
Trace the full order-to-delivery process
I look at ordinary orders alongside the exceptions that consume time: part shipments, unavailable stock, payment holds, address changes, wholesale cases, failed deliveries and returns. The review follows the parts relevant to your business.
Follow the information and the goods together
Stage
Questions I investigate
Payment and order release
Is payment confirmed promptly? What puts orders on hold, who clears them and how does ready work reach the warehouse?
Stock and replenishment
Do staff trust the quantities and locations? How are goods received, reserved, moved, counted and replenished?
Picking
Paper or handheld? Are orders allocated automatically? How are locations, quantities, substitutions and shortages handled?
Packing and checks
How is a mis-pick caught? Which checks protect the order, and where is information entered again?
Labels and dispatch
Are weights, addresses and service rules connected? What still requires typing, printing, copying or courier-screen switching?
Support and returns
Can staff see the order history? How are delivery exceptions, refunds, returned stock and claims handled?
Remove repetition while keeping control
The opportunity is often a series of small manual steps that together occupy a substantial part of somebody’s day. I identify which checks serve a useful purpose, which exist because systems do not connect and which can become an automatic rule.
That can mean releasing approved orders automatically, sending picking tasks to a device, checking items by barcode, generating courier labels from existing information or presenting all exceptions in one place. Staff need a clear route for unusual orders and confidence that completed work has actually reached the next system.
We measure the whole effect: handling time, error rates, dispatch backlog, customer enquiries and ongoing costs. Time released can support more orders, reduce overtime or improve service. We identify the practical benefit for your business.
Deliver a complete pick, pack and dispatch setup
I can take an agreed workflow through to implementation: choose and configure suitable software, connect the website, set up stock locations and barcodes, introduce handheld picking, pack checks, scales and label printing, and link dispatch to customer updates.
Wholesale cases, mixed baskets, multiple parcels and partial fulfilment need clear rules. I test those scenarios with your team, pilot the process with a manageable group of orders and plan the wider rollout around the operation.
The project includes training, operating notes and a handover that explains exceptions as well as normal work. Your staff’s feedback helps refine the setup before it becomes the daily routine.
Missing tracking, unclear delivery updates and unresolved carrier problems can create a second workload for support staff. I check that customers receive useful information and that your team can see what has happened without searching several systems.
Returns, replacements, damaged goods and courier claims need a clear path too. We connect the customer-facing response with stock and financial corrections so a support case can be completed without repeated chasing.
Experience with real warehouse workflows
My previous role included Magento-integrated wholesale picking, case barcodes, product images, handheld devices, connected scales and automatic courier labels. I also built goods-intake, stocktaking and courier-claim tools.
Across the wider automation programme, manual work equivalent to three full-time roles was removed and those staff moved into other roles. The outcome came from understanding and changing the process alongside the technology.
For a connected view across sales and operations, the £1,500 Ecommerce & Operations Audit includes advance review, an on-site visit, an actionable report and a follow-up discussion. It identifies improvements; implementing them is separately paid.
If you have a specific fulfilment problem, we can scope it directly. I’m based in Bournemouth and work on site across Dorset and through to Southampton. Discovery is free and usually takes 30 to 45 minutes. Consultancy is £80 per hour, with project quotes available.
The review establishes what is needed. Existing tools may support a better workflow; where equipment or software would help, I explain its cost, benefit and fit before you commit.
Can you work around our trading day?
Yes. Investigation is based on observing the operation, and implementation is planned with your team. Pilots and staged introduction help manage the change.
Can our team implement your recommendations?
Yes. Audit recommendations explain the proposed change and practical next steps. Your own team or supplier can take them forward, or you can commission me for implementation.

The £1,500 Ecommerce & Operations Audit connects your website, people, workflows and systems. I investigate where sales, time and money are being lost, then explain the changes that deserve your attention and how to move them forward.
When people copy orders, check payment screens and transfer stock information by hand, they become the connection between your systems. I understand the workflow and build the integration that removes that daily burden.
In my previous CTO role, I connected warehouse and administrative workflows with bespoke tools and integrations. The automation released staff capacity, and all three people moved into other roles in the business.
Show me where work waits, where mistakes occur and what your team keeps doing by hand. We’ll discuss the opportunities during a free discovery meeting.
Free discovery · usually 30–45 minutes · directly with Tom.
